Why it mattered

A program is not a large project. It is many commitments made at once, each with its own owner, budget and exposure. Executives need one decision-grade view of all of them, refreshed at every data date.

The challenge

A regional health system had to bring fourteen hospital and retail pharmacies up to revised USP 797 and 800 compounding standards. None could close: patients on specialty therapies cannot simply wait for a reopening.

Every site had its own landlord, permit path and clinical constraints, and each reported progress its own way. Leadership received fourteen status reports a month and still could not say which three sites were drifting toward a compliance deadline.

How we held the date

Our approach, phase by phase.

The same disciplined sequence we bring to every engagement, shaped around what this project needed most.

PHASE 01PHASE 02PHASE 03PHASE 04
PHASE 01Standardize the build

One schedule template, coding structure and reporting calendar applied to every project in the program.

PHASE 02Integrate the portfolio

Individual schedules rolled into a program master, with shared constraints and funding made visible.

PHASE 03Show it on one page

Portfolio dashboards presenting progress, risk and forecast together, ranked by exposure rather than size.

PHASE 04Feed the lessons back

What each project taught built back into the template, so every new site started from a stronger baseline.

What changed

The difference we made

Measured the only way that matters: whether the date and the budget held.

Result 01Fourteen sites, ranked by risk

A single program schedule and weekly dashboard ranked sites by exposure, not by size, so attention went where it was needed.

Result 02Compliance as a dated milestone

Cleanroom certification and regulatory inspections were held as milestones with named owners from the first baseline.

Result 03No break in supply

Temporary pharmacy operations were sequenced site by site, and no patient lost access to medication.
