Why it mattered

Food and beverage plants live by market windows: peak season, retail launches, distribution contracts. A schedule that misses the window does not lose weeks; it loses the year.

The challenge

A global food brand expanded and modernized one of its largest ice cream plants, adding production lines and automated cold storage.

Every hour of shutdown in peak season meant empty freezer space at retail. Cutovers had to land in carefully chosen low-demand windows, and a window missed in spring could not be recovered until autumn.

How we held the date

Our approach, phase by phase.

The same disciplined sequence we bring to every engagement, shaped around what this project needed most.

PHASE 01PHASE 02PHASE 03PHASE 04
PHASE 01Protect production

Shutdowns placed in low-demand periods, with every outage planned to the hour.

PHASE 02Put equipment on the path

Process equipment tracked from factory slot to setting on its foundation.

PHASE 03Integrate the vendors

Line vendors, automation and building trades working to one critical path.

PHASE 04Validate and ramp

Line trials, food-safety validation and ramp-up scheduled as real work with real durations.

What changed

The difference we made

Measured the only way that matters: whether the date and the budget held.

Result 01No summer output lost

The program cost no production during peak season in any year of the work.

Result 02Every outage inside its window

Each planned shutdown closed out within its allotted hours.

Result 03Validation treated as real work

Line trials and food-safety validation carried durations and logic in the schedule, not a closing assumption.
